The Situation

Product orders were being lost within the process. The resulting issues included missed sales opportunities, reduced margins, customer complaints, and USDA compliance concerns. Because the problem spanned multiple departments, no single person had visibility into the entire process, making it difficult to identify and address the root cause.

What the analysis found

The issue wasn't a single point of failure. It was the absence of an efficient end-to-end system. The company's core process—from order intake through fulfillment—had never been designed as a single, connected workflow. Each department managed its portion of the process, but there was no shared structure governing the handoffs between functions. As a result, orders were being lost between departments.

Given the severity of the USDA compliance risk and the downstream impact on sales and margins, speed became the priority. Rather than spending months building an extensive baseline, the decision was made to move directly into process design and implementation.
